어제 1부예배에서 설교를 마치고 2부 예배가 시작되기 전에 나는 내가 다니는 교회의 카페에서 커피를 마시며 쉬고 있었다. 그때 커피를마시러 온 교인 한 사람이 나에게 다가와 이렇게 말을 건내었다. “목사님, 오늘 아침에 전한 설교를 준비하는데 얼마나 많은 시간이 걸렸습니까? 몇 년 전까지 우리 교회를 담임했던 Ben Cross 목사님은 설교 하나를 준비하기 위해 보통 매 주 22 시간을 할애한다고 들었습니다.” 담임 목사가 아닌 내가 매주 설교 준비를 위해 평균 얼마의 시간을 보낸다고 말할 만한 근거가 없었다. 그래서 나는 이렇게 말해 주었다. “예, 제가 이 나이가 되도록 평생 그 설교를 준비했습니다.”

리더가 모든 일을 다 잘할 수는 없다. 만물 박사는 결코 리더가 아니다. 효과적인 리더는 자신이 꼭 해야 하는 일에 초점을 맞출수 있어야 한다. 그렇다면 리더의 시간관리는 사실 시간관리의 차원을 뛰어 넘어 우선순위의 관리이며 생활과 삶의 관리이다.
모든 사람에게는 중요한 일과 긴급한 일이 있다. 스티븐 카비는 자신의 저서 <성공하는 사람의 7 가지 습관> 에서 우리가 처리해야하는 모든 일을 다음의 4가지로 구분한다: 1) 중요하고 긴급한 일, 2) 덜 중요하고 긴급한 일, 3) 중요하고 덜 급한 일, 4) 덜 중요하고 덜 급한 일. 물론 우리는 1) 번 항목인 중요하고 긴급한 일을 피할 수 없이 우선적으로 처리해야 한다. 또 4) 번 항목인 ‘덜 중요하고 덜 급한일’ 에 집중하는 사람은 말할 나위 없이 실패자가 되고 말것이다. 문제는 2) 번과 3) 번 사이의 갈등이다. 이 때 리더가 갖는 유혹은 2) 번 항목의 일들을 먼저 처리하려는유혹이다. 이 일들을 처리하는 것이 긴급하기 때문이다. 그러나 스티븐 카비의 연구는 흥미롭게도 사람에게 실력과 능력을 함양시키는 것은 3) 번 항목인 중요하고 덜 급한일을 매일 지속적으로 해 나가는 노력임을 밝혀내었다. 반면 긴급한 일은 아무리 많이 처리해도 그것이 개인의 실력으로 쌓이게 되지는 않는다. 다시말해 리더가 의도적으로 3) 번 항목에 해당하는 일에 집중하지 않는다면 결코 그가 효과적인 리더로 성장할 수는 없다.

위의 원리를 설교준비에 적용해 보자. 매주 목회자가 해야 할 과업 가운데 설교 준비 처럼 중요한 일이 있을까? 그런데 한 주를 시작하는 월요일에 설교 준비는 결코 긴급한 일은 아니다. 반면 심방, 행정, 상담 등 일주일 내내 목회자가 처리해야 할 업무는 너무나 많다. 이런 긴급한 일들을 하나 하나 해 내다보면 막상 목요일 밤이 되었는데도 설교의 완성은 커녕 설교 준비를 시작 조차 하지 못했다. 이렇게 금요일을 맞이하면 스트레스 지수는 극상의 위치에 오른다. 설교 준비는 이제 발등에 떨어진 불이다. 주말이면 목회자의 최우선 순위는 허겁지겁 설교 준비로 변한다. 물론 주말을 지나면서 어김없이 설교가 만들어진다. 그러나 스티븐 카비의 연구가 옳다면 이런 식의 긴급한 설교 준비는 한편의 설교를 완성시켰을지언정 설교자의 실력을 개발해 내는데는 기여하지 않는다. 평생 설교를 준비 했지만 성경을 분석하여 강해하는 능력이 개발되지 않은 이유가 여기에 있다.

월요일부터 설교 준비를 시작한다고 가정해보자. 월요일이면 설교는 중요한 일일 뿐 시급을 타투는 일은 아직 아니다. 그러니 급하게 준비하기 보다 많은 시간을 가지고 본문을 다각도로 생각할 여유가 생긴다. 본문을 뛰어 넘어 본문이 담긴 역사적, 문법적, 신학적 배경을 살펴볼 시간이 있고, 그 결과 그 본문이 그 시대의 사람들에게 어떤 의미를 가졌는지를 주석가의 의견이 아닌 설교자의 눈으로 스스로 찾아낼 시간이 있다 (물론 주석가들의 의견을 참조하는 것은 꼭 거쳐가야 할 과정이다). 나아가 설교자는 고대 본문의 의미가 현대 (모던) 를 지나 포스트모던 사회에 살고있는 우리에게 어떻게 적용시켜야 할른지 고민할 시작적 여유를 갖게 된다. 이 마지막 작업은 대부분의 주석은 다룰 수 없는 작업이다 (설교를 들으면서 교인들이 “아멘” 하는 이유는 말씀이 자신의 삶에 적용될 때이지 설교자가 본문의 내용이 아브라함이나 야곱에게 이런 뜻이었다고 말할 때가 아니다).

이런 식으로 일주일 내내 설교 준비를 계속 한다면 이것은 ‘설교 준비’ 의 차원을 넘어 ‘연구생활’의 경지에 들어간다. ‘설교 준비’에 비해 ‘연구’ 는 훨씬 많은 시간을 요구한다. 그러나 연구의 시간이 오년, 십년 지나면 연구의 깊이는 실력으로 차곡차곡 쌓이게 되어있다. 그리고 실력이 쌓이면 설교 준비의 시간은 자연적으로 짧아질 수 밖에 없다. 특별히 준비하지 않아도 이미 지식의 보고에 무궁무진한 보물이 들어있기 때문이다. 기도도 마찬가지이며 리더십의 개발도 마찬가지이다.

“예, 제가 이 나이가 되도록 평생 그 설교를 준비했습니다.” 어제 설교한 본문에만 초점을 맞춘다면 나의 대답은 새하얀 거짓말이다. 나는 그 본문을 평생 연구하지 않았다. 그러나 성인이 된 이후 이제까지 성경과 신학을 연구했고 매일 그 일을 하고 있는 나에게 나의 대답은 결코 거짓말이 아니다. 죤 멕스웰은 자신의 저서 <리더십 골드> 에서 이렇게 말한다. “내가 리더로 성공할 수 있었던 이유는 나에게 남다른 지성과 카리스마가 있어서가 아닙니다. 내가 성공할 수 있었던 유일한 이유는 일찌기 우선 순위를 정한 이후 매일 그것을 집중적으로 실행해 왔기 때문입니다.”
